Execute a concrete Transformation Roadmap
The practical starting point for Wagner Media Group is a diagnostic and pilot program, not an immediate wholesale replacement of its technology estate.
Phase 1 — Audit the media ecosystem and quantify fragmentation
Actions: Interview creative, campaign, technology, analytics, and business stakeholders. Inventory content repositories, asset versions, campaign workflows, vendor systems, reporting tools, and existing client-facing technical services. For an OTT client, extend the audit to MAM, cloud processing, content rights, FAST distribution, streaming telemetry, and playback.
Deliverables: Current-state architecture, end-to-end workflow map, system ownership matrix, baseline KPI dashboard, cost inventory, and ranked transformation backlog.
Acceptance criteria: Complete the inventory of all systems and workflows designated as critical to the pilot; identify responsible owners and establish measurable baselines for at least 90% of the pilot’s priority KPIs.
Phase 2 — Establish the cloud, asset and data foundation
Actions: Establish canonical asset and campaign identifiers, implement the MAM/DAM metadata model, configure automated ingest and asset validation, and connect workflow events to a governed analytics environment.
For the OTT pilot, establish cross-layer monitoring from ingest to playback, including encoder, origin, CDN, player and incident telemetry.
Deliverables: Working asset catalog, reference architecture, media event schema, initial automated workflow, and executive dashboard prototype.
Acceptance criteria: Achieve at least 95% identifier coverage and 98% required metadata completeness in the designated pilot assets.
Phase 3 — Demonstrate automation and QoE improvements
Actions: Automate the highest-volume media workflow, pilot AI-assisted metadata enrichment, implement playback and streaming diagnostics, and test remedial changes against baseline performance.
Deliverables: Production-ready pilot workflow, validated AI evaluation results, incident-response runbooks, QoE measurement report, and initial financial benefits register.
Acceptance criteria: Demonstrate at least a 30% reduction in median ingest-to-publish time and a 40% reduction in measured detection time for the selected, instrumented incident classes.
Phase 4 — Scale verified improvements and commercial accountability
Actions: Expand successful pilot patterns to additional content types, campaigns, channels, and eligible client workflows. Optimize cloud utilization, integrate advertising and subscription performance, and implement recurring executive performance reviews.
Deliverables: Scaled reference architecture, production operating model, financial impact report, client advisory playbooks, and a prioritized twelve-month modernization roadmap.
Acceptance criteria: Demonstrate a 15% reduction in eligible media unit costs and maintain approved QoE guardrails. Approve wider deployment only where actual operational and financial evidence supports it.
All percentages above are proposed program targets. They are not measured results for Wagner Media Group or its clients.
5. Build a measurable executive scorecard
The consulting team should report technical results and business outcomes together rather than presenting a collection of infrastructure metrics without commercial context.
